Summer brings longer days, brighter mornings, and, for many of us, more heat. While we usually think of heat as something that affects our comfort, research shows it also affects how we think. If you’ve ever struggled to concentrate during a hot afternoon, needed more time to finish a task, or made mistakes that you normally wouldn’t, your brain may simply have been responding to a warmer environment.

Most knowledge work depends on attention, memory, reasoning, and good decisions. These abilities are influenced by many factors, including the temperature around us. They also performed worse on tests measuring working memory and inhibitory control. Even after outdoor temperatures began to fall, their performance remained lower because the buildings had retained the heat overnight.
This study attracted attention because it reflected everyday life rather than laboratory conditions. The participants simply lived, slept, and studied in different indoor temperatures. Yet the impact on their cognitive performance was measurable.
The Harvard findings are supported by a much broader body of research. A meta-analysis published in the Journal of Environmental Psychology (Source: Pilcher, Nadler & Busch, 2002) reviewed decades of studies and concluded that heat consistently reduces human performance, particularly during mentally demanding work.
Another comprehensive review (Source: Hancock & Vasmatzidis, 2002) reached a similar conclusion, showing that attention, working memory, executive function, reasoning, and vigilance are among the cognitive abilities most affected by high temperatures.
Why heat has a bigger impact on knowledge work
The modern workplace depends on thinking. Software engineers solve complex problems. Analysts interpret large amounts of data. Managers make decisions with incomplete information. Designers create solutions. Writers organize ideas into clear messages.
These activities rely heavily on the prefrontal cortex, the region of the brain responsible for planning, concentration, reasoning, and decision-making. Research (Source: Yan Zhang et al., 2024) shows that these are among the first cognitive functions to decline during heat stress.
This explains why a developer may spend an extra hour tracking down a bug, why an analyst overlooks a detail in a spreadsheet, or why a meeting produces fewer useful decisions than expected. Heat rarely causes dramatic failures. Instead, it introduces many small inefficiencies that accumulate throughout the day.
The hidden toll on productivity
When we think about productivity, we often focus on better tools, improved processes, or stronger motivation. The physical environment receives much less attention.
Yet excessive heat quietly affects almost every aspect of knowledge work. Concentration fades more quickly. Tasks take longer to complete. Mental fatigue appears earlier in the day. Errors become more frequent. Decision-making slows down, especially when problems are complex.
None of these changes is large enough to stop work completely. Together, however, they reduce both the quality and the speed of our work.

The impact of heat does not necessarily end when the workday is over. The Harvard researchers observed that students living in warmer buildings continued to perform worse because indoor temperatures remained high during the night. Poor sleep quality reduced their ability to recover before the following day.
This finding highlights an important point. Productivity during a heat wave is influenced not only by the current temperature, but also by the quality of recovery between working days.
Several consecutive hot nights can gradually increase mental fatigue, even if daytime temperatures become slightly lower.
How to stay productive during hot weather
The good news is that protecting your productivity does not require major changes. Small adjustments to your environment and daily routine can significantly reduce the impact of heat.
Workplace changes
Start with your workspace. Whenever possible, keep indoor temperatures comfortable by using air conditioning, improving ventilation, closing blinds during direct sunlight, or using fans to increase air circulation.

What employers can do to reduce the impact of heat
Supporting productivity during hot weather is not only an individual responsibility. Organizations benefit when employees can work in an environment that supports concentration and clear thinking.

Maintaining efficient cooling systems, improving airflow, providing easy access to drinking water, or offering flexible working hours during heat waves are practical measures that can improve both employee well-being and business performance.
Scheduling strategic meetings, planning sessions, or complex design reviews during the cooler part of the day can also lead to better decisions and more productive discussions.

Decades of research show that high temperatures reduce attention, slow reaction time, weaken working memory, and increase mental fatigue. These effects are particularly important for knowledge workers, whose productivity depends on sustained concentration and sound decision-making.
Fortunately, many of the solutions are simple. A cooler workspace, proper hydration, better scheduling, and regular breaks can help preserve cognitive performance when temperatures rise.
Sometimes, improving productivity starts with something as simple as lowering the temperature by a few degrees.
